Software development has seen a lot of tools come and go that promise to change everything. Most of them changed some things. None of them changed everything. AI is different in the sense that the changes it is producing are real and measurable rather than theoretical. But the way those changes are being described in most of the conversation around this topic still overshoots what is actually happening.

The impact on software development is genuine. It is also more specific, more conditional and more nuanced than either the enthusiastic predictions or the dismissive rejections suggest. Understanding what is actually changing and what is staying the same is more useful than picking a side in a debate that is mostly happening at the level of abstraction rather than at the level of what development teams actually experience day to day.

What Has Actually Changed

  • The most honest way to describe what AI has done to software development is this. It has made the execution parts of engineering faster without changing the thinking parts.
  • Writing boilerplate. Implementing standard patterns. Generating tests for obvious cases. Producing documentation from existing code. These are the parts of engineering work that eat time without requiring the judgment that makes engineers valuable. AI tools handle these faster than humans do and the quality is often good enough that review is quick rather than extensive.
  • That is a real productivity improvement. Not a marginal one either. Engineers who have genuinely built AI tools into how they work are producing more than those who have not. The gap is visible in delivery timelines and in how much time gets spent on the interesting problems versus the repetitive ones.
  • What has not changed is the thinking that determines whether what gets built is actually worth building. Understanding what the business needs. Designing systems that will hold up over time. Making architectural decisions that account for how requirements will evolve. Catching the gap between what was specified and what was actually needed. These are still human responsibilities and AI does not make them easier in any meaningful sense. It just means engineers have more time for them because the mechanical execution takes less time than it used to.

Where the Productivity Gains Are Real

  • Impact on software development shows up most clearly in specific types of work rather than across everything equally.
  • Working in unfamiliar territory. An engineer who needs to write code in a language they know less well than their main one gets a lot from AI assistance. The gap between their primary capability and their secondary one narrows significantly. This is commercially useful because it means teams can cover more ground without needing specialists for every language or framework they touch.
  • Getting started on something new. The blank page problem in software development is real. Starting a new component, a new service or a new test suite from nothing takes more mental energy than continuing something that already exists. AI that generates a reasonable starting point shifts the engineer’s work from creation to review and refinement. That shift is faster even when significant refinement is needed.
  • Repetitive implementation across a large codebase. When the same pattern needs to be applied consistently across dozens of files or components the tedium of doing it manually is a real tax on engineering time. AI that handles the repetition consistently and quickly is genuinely useful here.

Not because engineers do not care but because updating documentation is low reward work that gets deprioritised under deadline pressure. AI that generates and updates documentation as code changes reduces that gap without requiring extra discipline from the team.

Where AI Does Not Change Things as Much as People Think

  • The impact on software development is real in the areas above. It is much less real in areas that get a lot of airtime in the conversation.
  • System design. How a system is structured. How components relate to each other. Where the boundaries sit. How the system will scale. These decisions require deep understanding of the specific context and the specific constraints. AI can suggest patterns and discuss trade-offs. It cannot make the judgment about what serves this particular system being built for this particular business. That remains entirely human work.

  • Complex debugging across large systems. AI helps with obvious debugging tasks. The kind of bug that lives at the intersection of three different systems and only appears under specific load conditions on specific data requires the systematic reasoning and pattern recognition of an experienced engineer who understands the full system. AI is a useful assistant here rather than a capable replacement.

The Quality Question That Does Not Go Away

  • One thing the conversation about impact on software development consistently underplays is what happens to quality when AI generates more of the code.
  • AI generated code is often syntactically correct. It often does what was asked. It sometimes does not do what was actually needed. The code that addresses the stated requirement but misses the implicit one. The code that handles the common case and falls over on the edge case. The code that introduces a security vulnerability that is not obvious from a standard review.
  • These are not reasons to avoid AI code generation. They are reasons to review AI generated code with a specific kind of attention that is different from reviewing human written code. Human written code fails in human ways. AI generated code fails in AI ways. The review process that was designed for one does not automatically catch the failures of the other.
  • Teams that have updated their review practices to account for how AI generated code fails are in a better position than teams that are applying the same review standards as before and assuming AI generation has not changed anything about the quality picture.

  • Specification quality matters more not less. The output of an AI coding tool is bounded by how clearly the requirement was described. A vague prompt produces plausible output that addresses a slightly different problem. A precise and complete specification produces output that is genuinely useful. This means engineers who invest time in thinking through exactly what they need before asking AI to generate it get better results than those who iterate through multiple vague attempts.
  • Review skills become more important. The judgment required to assess whether AI generated output actually serves the real requirement rather than the stated one is not trivial. Engineers who develop strong review capability get more from AI tools than those who accept output at face value.
  • The engineering skills that AI cannot replace become relatively more valuable. Architecture. System design. Requirements understanding. Security thinking. These are the skills that determine whether what gets built is worth building. As AI handles more of the execution work these judgment skills become a larger proportion of what engineering time is spent on.

These are now real engineering skills that distinguish engineers who use AI effectively from those who use it carelessly or not at all.
  • Junior engineers have a different path than they did. Earlier in a career a lot of learning came from writing boilerplate and repetitive implementation. That route to building familiarity with a codebase and with standard patterns still exists but is changing. Junior engineers who learn to work effectively with AI tools alongside their senior colleagues develop practical capability faster in some areas and need to be more deliberate about developing judgment in others.

Building Teams That Handle This Well

  • The development organizations that are handling the impact on software development well are not the ones that adopted AI tools most enthusiastically or most comprehensively. They are the ones that were specific about where AI tools change the economics of their specific type of development work and built the practices that make those changes work in their favor.
  • Clear expectations about where AI assistance is appropriate and where it requires more scrutiny. Review practices that account for the characteristics of AI generated code. Measurement of whether AI adoption is producing better outcomes rather than just measuring whether AI tools are being used.
