The AI Revolution in Software Development and What It Actually Means

  • Every significant technology shift gets called a revolution before its actual impact is properly understood. The internet was going to eliminate distance. Mobile was going to replace everything that came before it. The cloud was going to make infrastructure irrelevant. Each of these shifts did change things significantly. The changes were also more specific, more gradual and more complicated than the revolutionary framing suggested.
  • The AI revolution in software development is real. The changes it is producing in how software gets built, what skills matter and what organisations can accomplish with development teams are significant enough to deserve serious attention. They are also more specific and more nuanced than the most dramatic predictions suggest. Understanding what is actually changing and what is not is more useful for making good decisions than accepting either the revolutionary framing or the sceptical dismissal.

What Has Actually Changed

  • The changes in software development produced by AI tools over the past few years are specific enough to describe rather than gesture at generally.
  • The time required to produce working code for well understood problems has reduced substantially. Experienced engineers using AI code generation tools report that the portion of their work involving boilerplate, standard patterns and implementations of well understood concepts takes significantly less time than it did. That time goes to the work that still requires genuine engineering judgment rather than being lost to the mechanical execution of known solutions.
  • The barrier to working in unfamiliar languages, frameworks and codebases has lowered. Engineers who need to work in a language they know less well than their primary language are more productive with AI assistance than without it. The gap between an engineer’s primary language capability and their secondary language capability has narrowed. This has commercial implications for how teams are structured and how quickly engineers can contribute to new types of work.

  • Before AI tools were capable of handling the pattern following execution work that now gets delegated to them, engineering time was split between judgment intensive design work and mechanical execution work. The design decisions. The architecture choices. The assessment of trade offs. And also the typing out of boilerplate, the implementation of standard patterns, the writing of tests for obvious cases.
  • With AI handling more of the mechanical execution the engineering time that remains is more concentrated on the judgment intensive work. This is a better use of engineering skill. It is also a more demanding use of it. An engineer whose day is now primarily composed of judgment intensive work needs better judgment than one whose day was split between judgment and execution.

The judgment about where AI assistance is reliable and where it requires more scrutiny. The judgment about system design that AI tools cannot yet reliably provide. What the AI Revolution Does Not Change

  • Being specific about what remains unchanged alongside what changes produces a more accurate picture than the revolutionary framing alone provides.
  • The importance of understanding the problem before designing the solution remains unchanged. Software that is built from a misunderstanding of what the business actually needs fails regardless of how efficiently it was built. AI tools that are applied before the problem is properly understood produce wrong solutions faster and more cheaply rather than right solutions faster and more cheaply.
  • The importance of software architecture does not change. Architectural decisions that determine how a system is structured, how components relate and how the system will evolve remain human responsibilities. AI tools can generate options and discuss trade offs. They cannot make the judgment about which architecture serves the specific context of the specific business building the system.
  • The importance of security thinking does not change. AI generated code can introduce security vulnerabilities. The review that catches those vulnerabilities requires understanding what the AI is likely to produce that is insecure and where in the codebase those vulnerabilities matter most. Security thinking applied to AI assisted development is at least as important as it was before AI tools were available.
  • The importance of the relationship between the development team and the business does not change. Software that serves a business well requires genuine understanding of how the business operates, what it needs the software to do and how that understanding should translate into technical decisions. AI tools do not bridge the gap between business context and technical design. That bridge is built through the relationship between the people on both sides.

The Agentic Development Shift

  • One of the more significant developments in the AI revolution in software development that is still being absorbed is the emergence of agentic AI systems that can complete multi-step engineering tasks with limited human direction.
  • Earlier AI coding tools responded to individual prompts. An engineer specified what they wanted. The tool produced it. The engineer evaluated and moved on. The engineer was directing every step.
  • Agentic systems can be given higher level objectives and complete sequences of steps to achieve them. Write tests for this module. Implement the code to make them pass. Refactor to meet the team’s coding standards. Run the linting checks and address the issues they identify. This sequence can be delegated to an agent that completes it with review at the end rather than direction at every step.
  • This changes the proportion of engineering work that involves specification and review versus execution. Engineers define what needs to be done with enough precision that an agent can do it.   • They are explicit about where AI tools change the economics of software development and where they do not. Targeted adoption that addresses real productivity constraints produces better outcomes than broad adoption that assumes every aspect of development benefits equally from AI assistance.
  • They are building the review practices that account for the characteristics of AI generated code rather than applying unchanged standards to all code regardless of how it was produced.
